The client
The client is Colombia's largest bank, headquartered in Medellín. Its core banking system runs on IBM i on IBM Power servers, the platform many of Latin America's largest banks rely on for reliability and high-volume transaction processing.
As part of renewing its infrastructure services, the bank decided to move the partition that hosts its core banking system from an IBM Power9 server to an IBM Power10. Its technology partner was delivering the migration; for an operation of this weight, the bank also wanted an independent technical overseer in the room.
The challenge
When Redsis came on board, the migration was already approved and well underway, roughly 70% complete. The program's goal was to land the core on Power10 with 54% more compute capacity, and 20 partitions had already been migrated to Power10 as a precedent. What remained was the most sensitive piece: the core banking partition itself.
- More than compute: the move included IBM storage dependencies, SAN, multipathing, zoning and replication to the disaster recovery (DR) site.
- Tight timeline: the engagement had to deliver value within a single calendar month, on a project already in flight.
- Independent judgment: the overseer needed to weigh in with technical rigor without stepping into the contractor's or the bank's role.
- High-stakes decisions: every core cutover window needed enough evidence for an informed go/no-go.

The solution
Redsis assembled a team of four specialist profiles, working remotely and in a hybrid model, with on-site presence at critical milestones. The engagement ran over four weeks, each with defined deliverables:
- Week 1 · Kickoff: kickoff minutes, work plan, requested-and-received information log, initial risk register and agreement on the technical reference criteria.
- Week 2 · Review and baseline: analysis of the migration, cutover and rollback plans, acceptance criteria, tests already executed and lessons learned from earlier progress.
- Week 3 · Active monitoring: review of test evidence, formal alerts on critical risks and a technical readiness opinion for the cutover window.
- Week 4 · Window and close-out: a conformity opinion on the cutover window (when executed within the month), final report, final risk and findings register, and closing recommendations.

- Core data replication between the primary site and the DR site.
